Most Leaders Do Not Have a Strategy Problem. They Have an Outcomes Problem.

The title above is the opening line from Jared Spataro, Microsoft’s CMO of AI at Work, in a piece published last week that is worth anyone’s time.

The argument: Most leaders’ decisions make sense, their teams are busy, and the dashboards look fine. And yet performance does not move the way it should. That’s because outcomes are shaped by patterns that cut across roles, functions, and time. Most of those patterns are not visible while the work is happening. By the time they show up in metrics, the opportunity to shape them has already passed.

Pinpointing Patterns

This is one of the cleaner articulations of what AI genuinely changes for leaders: Not the task work. The visibility. What is changing now is that AI can surface patterns no individual or team can track on their own, making it possible to understand how everyday decisions produce actual results. The practical test for leaders becomes: Which patterns in your organization consistently produce outcomes you stand behind, and which merely organize effort without changing results?

For marketing leaders, that distinction is the whole game. Microsoft’s framing is that frontier organizations do not ask where they can plug in AI to automate a task. They examine which workflows most directly affect revenue, cost, and speed of decision-making, and then embed AI there first. Most marketing organizations are still doing the inverse: Automating the edges and leaving the core measurement and decision architecture untouched.

Striving for AI Adoption

The real constraint on value, Spataro argues, is not the technology. It is how work is organized and governed. The bigger challenge is management.

The throughline to this week’s Meta news is direct: A platform that reallocates budget based on real-time creative performance is a forcing function for leadership clarity. If you cannot see the patterns in your own campaign data faster than the algorithm can act on them, you have ceded the decision to the machine. That is not AI adoption. That is abdication.
